Before You Add Negatives to Performance Max, Check What It Is Learning From
Larkhill Commercial Cleaning, an illustrative account, got 170 leads from Performance Max in October at $21.88 each. Sales booked walkthroughs with 39. It was bidding on every form, junk included.

Because Performance Max finds more of whatever its conversion goals count. When the goals count every form submission, it learns to buy the cheapest form fills, junk included, and the campaign report calls each one a lead. Import a stage your sales team records soon after a good lead, such as a booked walkthrough, and bid on that. Negative keywords come last, since they reach only Search and Shopping.
Google Ads stops at the raw lead
The lead funnel card on Google Ads’ Overview page has four columns, Interactions, Raw leads, Qualified lead and Converted lead. The last two fill only from conversion actions in those categories, which you import from a CRM, a file or another data source. Larkhill imported none, so its funnel ends at the raw lead, and that column is all Performance Max learns from.
Larkhill’s CRM records carry the same leads further. Sales booked walkthroughs with 28 of the 52 leads from the website’s quote form and 11 of the 118 from the lead form inside the ad. Of the 131 leads that went nowhere, 107 came through the lead form.
Bid on every lead, or only on contracts
Teams that bid on every form get volume and pay for the leads that go nowhere. Teams that bid only on signed contracts give the campaign so few conversions, so long after the click, that volume stalls. Google’s guidance for lead generation points between the two. It asks for a conversion action with at least 15 conversions in the last 30 days, ideally one that happens within 7 days of the ad interaction, and a goal from one stage of the funnel.
Larkhill’s walkthroughs pass both tests, with 36 booked within 7 days of the lead. Its contracts pass neither, 10 so far from October’s leads, signed 22 days after the lead at the median.
What the campaign is learning from
Look at three things before you change a setting.
- The chosen conversion. The campaign uses the account’s default goals, Submit lead form (Website) and Submit lead form (Google-hosted), the second counting the lead form inside the ad. Both are primary, so every submission is a conversion it bids toward, whether sales calls it back or not.
- The traffic. The channel performance report gives each channel’s cost and conversions, and the search terms report shows the searches behind the campaign’s Search traffic. Larkhill’s holds house cleaning searches, which match the home cleaning requests sales turned away.
- The quality feedback. Sales records each walkthrough and each signed contract in the CRM, and Google Ads hears about none of them.
What the sales records can and can’t show
Sales’ records tie each lead to the form it came through and the furthest stage it reached. They have no channel column, and the channel performance report counts conversions by channel, not lead by lead. So the 107 leads from the lead form that went nowhere are tied to the form, not to YouTube, Display or Search.
The 10 contracts are an early count too. 29 walkthroughs were still open on November 2, so the cost of a contract falls as any of them signs.
The plan, in order
Two changes today, the bidding change in two weeks and negatives last.
- Today, import the stages sales records. Create Walkthrough booked as a qualified lead and Contract signed as a converted lead, both imported from a CRM and both secondary, so they record without changing bidding. Send them from the CRM each day, through Data Manager’s connections to CRMs such as HubSpot and Salesforce or as a file, matched by the email on the form (enhanced conversions for leads) and the click ID.
- Today, set the lead form to More qualified. It adds steps before a lead can submit and, Google says, brings fewer leads with more interest, for the two weeks the campaign still bids on form submissions.
- In two weeks, bid on walkthroughs. Make Walkthrough booked primary and set the campaign to campaign-specific goals with Qualified lead alone. A goal change can put Smart Bidding into a Learning status for up to 7 days, so make the change once. Taking Submit lead form (Google-hosted) out of the goal also stops the lead form, so from then on leads come through the website form, which brought 28 of October’s walkthroughs. Contract signed stays secondary, so it reports in All conversions without steering bidding.
- Last, add negatives. House cleaning searches belong in a campaign negative keyword list. Performance Max applies campaign negative keywords to Search and Shopping inventory only, so they leave its YouTube, Display, Discover, Gmail and Maps traffic as it was.
What Parallel AI does with the export
Parallel AI reads your Performance Max campaign, its conversion goals, its channel performance and its search terms through the Google Ads API, and reads a CRM export you attach. It has no connection to your CRM. It writes sales’ reasons by form, creates the import conversion actions in the chat and sets out what each upload carries.
Lead Journey Mapping lays the same stages out inside Google Ads. For brand suitability on the inventory Performance Max buys, start with the placement audit, and for Demand Gen campaigns, the B2B and ecommerce guide.

Questions and answers
Why does Performance Max bring low quality leads?
Usually because its goal counts every form submission, so it finds the cheapest ones. Import a stage sales records soon after a good lead, such as a qualified lead, and make that the goal.
Should Performance Max bid on qualified leads or on closed sales?
On the stage with enough conversions that arrive soon enough. Google suggests at least 15 in the last 30 days, ideally within 7 days of the ad interaction. Closed sales often miss both, so import them as secondary.
Will negative keywords fix junk leads from Performance Max?
Only on Search and Shopping, where campaign negative keywords apply. They leave the other channels as they were, and they don’t change what the campaign bids toward.
Do conversion value rules help with lead quality?
Not with junk leads. They adjust a conversion’s value by location, device or audience, which says nothing about whether a lead is real.
Does Parallel AI connect to my CRM?
No. Parallel AI reads Google Ads through the Google Ads API and reads the files you attach, such as a CRM export.
